A national IT-organization was confronted with poor operational results, projects that delayed and went over budgets continuously.
Management asked us to regain control over the operational results and to evaluate their project portfolio. To then draw up an adjusted improvement program based on this.
Activities and results
After collecting and analyzing the financial, operational and project portfolio data, we conducted interviews with all stakeholders. Based on the collected information and analyses, we came to the conclusion that the existing operational workload and the expectation of carrying out various projects had led to an unworkable situation.
Based on this, we have temporarily stopped projects, reduced the operational backlog and reduced workload. We then evaluated all projects for added value, complexity and determined the prioritization. We implemented a project management office that has carried out capacity planning and progress monitoring. Finally, we have organized internal and external capacity to implement the projects without negatively influencing daily operations.
